Transformationaldesignincludesdesigningmorethanjustbusinessprocesses.Truetransformationaldesignchangesnotjustcomponentsofcapabilities,butwholecapabilities,creatinganewinfrastructureandultimatelyanewculture.Oftenthisengagementtypeisproceededbyastrategyengagement.
Transformationalengagementsaretypicallystructuredinoneoftwoways:‘Phased’or‘Multi-Tracked’.
PhasedEngagements
Phasedengagementsaremostcommon.Theyarecharacterizedbyahardconstraintaroundresources.Eithertheconsultantortheclienthasonlyenoughpeopleorfundingtodoonesetofprocessesatatime.Phasedengagementsofcourserequireconsiderablymoretimethanthealternative.Theadvantageisthatasingleteamofpractitionerscanstaffitmovingfromphasetophase.Socoordinationandcontrolarerelativelyeasy.(Figures6.1,6.2)

Multi-trackedEngagements
Multi-trackedengagementsrequiremultiplepractitionerteamsandclientteams.Theyalsorequireacoordinationmechanismlikeamini-projectmanagementoffice(PMO).Theadvantageisspeed.Intheoryalargetransformationalengagementwouldhavethesameapproximatedurationasastrategicengagement.Tobesuccessful,thepractitionermustmaintainconsistentstandardsanddeliveryacrosstracksthataremovingconcurrentlyandautonomously.Thisapproachalsorequirestheclienttodealwithamuchgreaterdegreeoforganizationaldisruptionthanaphasedengagement.(Figures6.3,6.4)

ACTIVITYSET1.0–SETCOURSE
TheprimaryobjectiveforthisactivitysetistodeveloptheStatementofWork(SOW)fortheengagementjustliketheotherengagementtypesandtheprimarysourceofinformationfortheSetCourseactivitysetisthestilltheclientsponsor(s)andpersonstheydesignate.
Transformationalandstrategicengagementshavemanymoremovingparts.Asaresultamuchgreaterdegreeofcontroland
projectmanagementdisciplinearerequired.TheinitialSetCourseActivitySetwillhaveaprofoundinfluenceontheultimatesuccessoftheengagementbecauseitiswhenthemechanismsthatcoordinateandmanagewhatareinessenceseparatebutconnectedandoverlappingtacticalengagementsareputinplace.Thinkofeachofthesediscretegroupsofactivitysetsasaphase.Transformationalengagementsincludetwoormorephases.EachphaseincludesalloftheactivitysetsincludedinaregularTacticalEngagement.Thenumberofphasesisgenerallydeterminedbyresourceconstraintsorsizeofthetargetenvironment.
TheSetCourseActivitySetforthefirstphaseofatransformationalengagementisfarmoreinvolvedanundertakingthaninsubsequentphases.TheSetCourseActivitySetforthesecondandothersubsequentphasesgenerallyincludesSOWrefinement,phasespecificworkplanning,tooldevelopment,andadditionstothegovernancestructure,etc.
